Executives face constant tests when it comes to AI, not just on investments but also how quickly governance adapts, how well they can match a problem with the right tools and how deliberately they must build everyday fluency before scaling toward industry-changing plays.

Speed Vs. Governance

Executives expect projects to move as quickly as the technology itself does. You can upload a data set into an LLM and generate a prototype within minutes. This could be a chatbot accessing all HR policies across boundaries, a customer care line or many other compelling ideas. Suddenly, the impression forms that the entire organization should be able to move at this same pace. Staffing and funding are assumed to follow suit.

What this view misses is that prototypes run outside normal enterprise guardrails. The approvals that follow on data privacy, compliance, security are not unnecessary obstacles. Rather, they’re the foundation of responsible deployment. And since no one has spent time on updating these processes, friction comes from the mismatch: Leaders see a demo built in two minutes but face a two-month approval cycle. This disparity between speed of tech and speed of governance is where credibility cracks, innovation stalls, and frustration builds. That is, unless leaders address it directly.

The challenge is not to bypass governance but to modernize it. Create fast-track lanes for experimentation within boundaries. Try low-risk use cases first. For example, experiment first on an internal knowledge bot where source material can easily be accessed for validations or try draft generators for marketing and move forward with more lenient release cycles.

Match the use cases to risk levels. Classify AI projects by risk (low/medium/high) with matching approval lanes, and publish the map so teams know how to move fast within clear boundaries. This both cultivates curiosity and reminds your teams that everyone is responsible for contributing rather than judging. Think about how you can use AI to quickly learn things as an organization, and use your full organization to experiment before you decide what to externalize and share with the market. This way, your compliance and security teams can focus on higher stakes deployments like those that require sensitive data or systems that carry regulatory or reputational risk.

Think of governance as a competitive advantage. Too often, leaders treat it as a set of guardrails, a system there to prevent and catch mistakes. The benefit comes, however, when you treat governance as infrastructure. Consider these policies a shared foundation to build upon. Establish clear criteria on paths forward, sandboxes to play in and constant communication to everyone about what has been deployed. This way, ideas build upon each other rather than starting with a clean slate each time. Without addressing modernizing governance, innovation collapses under its own weight. 

Innovation and governance aren’t opposing forces; they’re like propulsion and ballast. One fuels the ambition to move forward, the other keeps the whole structure stable. Only when leaders make this balance clear, openly and often, does the organization see governance not as a brake, but as the condition that makes acceleration possible.

 

Not All AI Is Generative AI

Because generative AI platforms are so visible and user-friendly, many people assume that they’re the entirety of AI. Since even kids can use the many convenient interfaces available, it may seem as if no one needs technical expertise to work with AI anymore.

The truth is that many of the most valuable problems AI can solve don’t need generative tools at all. Forecasting demand, optimizing supply chains, detecting anomalies or scheduling resources are often better solved by classical machine learning or operations research.

Even accessible platforms such as BigQuery or Google’s Vertex still require data scientists who can prepare data, frame the problem the right way and interpret the results. Without this depth of knowledge, executives risk mistaking polished interfaces for actual solutions, confusing the appearance of intelligence with its real impact. So, what was supposed to answer questions may instead just end up an additional lens or dashboard instead of tackling the core of the issue.  

Executives need to always be clear on their strategy and widen their understanding of AI. AI is not a single tool, but rather a toolbox. Generative models are powerful, but for many business cases other algorithmic approaches will give more accurate or insightful answers. For instance, we would all be alarmed if the fraud detection AI used in banks, or facial recognition on our phones or driving/routing apps became explorative!

Boards and leadership teams should build literacy through making these distinctions. Expand your curiosity beyond generative and agentic AI. Understand why you should employ reinforcement learning and operations research for optimization, supervised learning models for predictions, regressions and classifications or unsupervised learning for clustering. Anchored investment decisions in the problem to be solved, whether searching for information, constructing content, making predictions or automating tasks. Don’t just get lost in the hype cycle. 

In the next four executive planning sessions, debate live business problems with respect to at least three AI approaches — generative, predictive, optimization — to build literacy beyond the hype. Use internal experts to facilitate the discussion and grow together. 

 

From Big Bets to Everyday Practice

Many executives expect AI to deliver rapid savings, often framed as headcount reduction or sweeping efficiency gains. Alongside this, leadership often instinctually aims for bold, industry-shaping projects that showcase vision and ambition.

What this approach overlooks is that removing job roles rarely leads directly to savings, and big bets collapse without groundwork to support them. AI delivers value when people build trust into the tools and when the organization learns how to work with data differently.

Slowly but surely, you also must digitize the collective intelligence that formerly lived in people’s heads. As more people use these tools and share their thoughts and content, the business gets insights into what is happening. Without a solid foundation that becomes part of the company’s fabric, large initiatives risk amplifying weaknesses rather than strengths.

The right approach is to experiment early and broadly, embedding AI into daily workflows to build fluency, automate processes and generate confidence. Reward building the company’s knowledge and encourage people to evolve their roles with AI rather than fighting it. 

For example, one company reframed its hiring process by asking managers to justify why a new role could not be supported or automated by AI. This wasn’t about cutting headcount, but about building the discipline of intentional role design in an AI-enabled business. The signal was clear: AI accelerates processes, whereas people define where value is truly added. This simple rule changed their thinking and empowered teams to design their future based on new norms. 

Once the business sees value, trust grows, data flows get strengthened and organizations can confidently move toward the larger, industry-changing opportunities they identified upfront.

AI Tests Leaders, Not Tools

AI will expose cracks in executive thinking. Leaders expect speed, but forget that governance is vital to competitiveness. Organizations embrace generative platforms while ignoring the wider toolbox of algorithms. We push for savings or sweeping bets, but neglect the daily fluency that makes either possible.

The deeper truth is that these questions aren’t about technology at all. They’re strategy questions. The leaders who prevail will be those who invest in the foundations for the future, who match methods to problems rather than responding to hype and who build trust in the tools enabling the organization to scale into industry-shaping plays. This way also avoids bottlenecks on small innovation teams.

AI will not reduce the need for leadership — it will magnify it. And the defining executive act will be clarity: the ability to align speed with trust, tools with problems, and ambition with daily practice.
